DIY – 1985 to 2005 Johnson Evinrude Lower Unit Water Pump Service
1.Inspect the water tubes to ensure that they are clean and free of impediments. 2.Apply lubricant to the grommets on the water tube pickups. Make that the lower unit is properly aligned with the top exhaust housing, and that the drive shaft is inserted into the appropriate guide hole while simultaneously guiding the water tube into the rubber grommet on the water pump housing. When the driveshaft reaches the bottom of the power head, twist the flywheel to bring the splines on the powerhead into alignment with the splines on the driveshaft.
At this point, do not tighten any of the hardware.
6.Put the shift rod in reverse and drop the rod into the bottom nut to secure it.
Make certain that you do not strip the threads.
9.Reinstall the water pickup screens if they have been removed.
How to Replace an Evinrude Impeller 25 HP
The replacement of an impeller on an Evinrude 25 HP outboard engine may be completed in approximately an hour or two. The Evinrude impeller is housed within the water pump housing, which is located at the very top of the gear case. It is possible to gain access to the part by removing the gear case from the engine case. If you use your outboard engine on a regular basis, you should replace the impeller roughly every two years, or more frequently if necessary.
Items you will need
Using a socket wrench, remove the nuts from below the top lip of the Evinrude 25 HP gear box and set them aside. Slide the gear case apart from the motor housing by squeezing it together. Using a socket wrench, loosen the bolts holding the water pump housing to the top of the gear case, then raise the pump housing away from the motor shaft to remove it.
Dismantle the water pump housing by turning it upside down and removing the impeller from the interior of the housing. Using a clean cloth, wipe away any dirt or residue from the interior of the pump housing.
Apply a thin layer of marine grease to the inner edge of the pump housing and along the length of the motor shaft to keep the pump running smoothly. Place the replacement impeller into the water pump housing upside down and reposition the pump housing over the motor shaft to complete the installation.
Slide the pump housing and new impeller down the motor shaft, then fasten it to the top of the gear case with the bolts that were previously installed. Remove and replace the gear case on the motor housing, and then tighten it down to the Evinrude 25 HP housing using the nut(s). Everything functioned except for the o-ring, which was so little that it had no chance of working. I re-used my previous one, but I’m not sure what I would have done if I hadn’t had it because they are little o-rings that are the size of a really big doughnut. They are not available for purchase elsewhere. I’m hoping that one of the packers made a mistake and grabbed the wrong one.
I wouldn’t be upset if they delivered me a replacement o-ring in the correct size.

How do you change the impeller on a 25 hp Evinrude?
- Using a socket wrench, remove the nuts from below the top lip of the Evinrude 25 HPgear box. Inverting the water pump housing allows you to remove the impeller from the inside of the pump housing. A thin coating of marine grease should be applied to the inner edge of the pump housing as well as the length of the motor shaft.
Remove the old water pump from the area.
- Remove the bottom unit of the Johnson engine from the boat. Remove the water pump’s mounting nuts and set them aside. Remove the O-ring from the drive shaft and set it aside. Remove the water pump casing from the vehicle. Ensure that the power head does not have any sand, dirt, or debris in it and that it is properly flushed
- Remove the impeller by prying it out with a screwdriver.

- Fuel Connector

Just to clarify, where is the impeller on the outboard? Pumps for outboard water are of a straightforward design. They’re conveniently located on top of the lower gearcase assembly, making them simple to reach and maintain. The pump is comprised of a rubber impeller that is keyed to the engine’s driveshaft for operation. Flow of water into the lower gearcase is accomplished by inlets located on the sidewalls of the gearcase, directly above the region of the propeller shaft. 25 hp water pump replacement
The bottom unit of a 1988 25 HP Merc has been 2 inches down, but I have been unable to remove it from the vehicle. The motor is in neutral, but there is something preventing it from being brought all the way down.?

It is possible that the shift shaft is still attached. When removing a lower unit, it’s common practice to unplug the power supply first. In contrast to Mercedes, many of the smaller versions from back then were actually manufactured by Yamaha and had a splined shift shaft that easily slips off on its own when engaged. Don’t try to push it. Consider looking at the shift shaft to see if it goes up and down to shift gears, or if it rotates to rotate the transmission. If it rotates, it is a splined object.
Some of the older Mercedes-Benzes feature a lower section that is slung back more than is customary at the bottom.
While it would not necessarily drop straight down, it would be pulled somewhat to the rear as you lower it, resulting in the appearance of it hanging or binding on the rear stud as you lower it.

Thanks! When shifting, I believe it does go up and down in the middle.
However, I tried everything you suggested and the phone is still ringing. The shift shaft, on the other hand, is not completely jammed up, and I’m not certain it is. Is it possible that anything else is holding it together after it has dropped around 2 inches?

The shift shaft disconnect is located under the engine and must be undone in order for it to be removed; it is held in place by a screw and a plastic sleeve, and the rod that connects it to the shift lever is visible.

I might be completely incorrect, but I’ll just throw it out there. The shift shaft may have a brass coller at the top of the drive shaft that supports a rubber seal or spacer if you are certain the shift shaft is detached on that particular model. It may become stuck, and you will need to give it the appropriate amount of wiggle as you pull it out. I’ve had something similar happen to me previously, and it was extremely puzzling, but I don’t remember which model it was.
